Sleep Universe Platform
Build Roadmap
Four phases. Each phase ships a usable product, not a milestone toward one. Phase 0 is hardware prototype validation happening now. Phases 1-3 are the software build sequence.

Prototype Validation
Hardware-to-software integration on developer boards. No production software is built here - the goal is to prove that a phone command can reach the OKIN adjustable base through the hub architecture, and that the ESB pairing protocol works as designed. Everything in Phase 1 depends on this holding up.
What gets proven
- Raspberry Pi 4 hub with XIAO module array running
- CB2542 serial bridge operational
- ESB bed pairing with the OKIN base confirmed
- UART-to-MQTT bridge functional on local network
- Head and foot position control and telemetry live
Key constraint to know
- Local MQTT broker only - no remote access yet
- RPi4 is a dev board, not a consumer device ($60-75, 30+ sec boot)
- OKIN Hub hardware in transit as of August 2026 - no code tested yet

Control and First Data Loop
The first product a consumer can actually use. Remote bed control from anywhere, a real user account, and a nightly sleep summary that closes the first data loop: bed position + Apple Health sleep stages in one place. This phase also lays the full data governance foundation required before health data is captured at scale.
What ships
- Cloud MQTT relay - removes local-network-only limitation
- iOS and Android apps with full bed control
- Hub onboarding flow (Wi-Fi, pairing, wearable connect)
- User accounts, device management, OTA firmware updates
- Apple Health integration - sleep stages, SpO2, heart rate
- Nightly sleep summary combining bed and wearable data
- Local fallback mode if cloud drops
Data and security foundation
- AES-256 at rest, TLS 1.3 in transit from day one
- Authenticated cloud MQTT (no anonymous connections)
- Data export and account deletion on request
- No third-party data sale - architectural constraint, not policy

Environment and Intelligence
The platform starts earning the "Sleep Universe" name. The hub goes from bed controller to room intelligence hub: environmental sensors, smart home automation via Matter/Thread, and expanded wearable integrations. Passive sleep insights unlock the premium subscription tier. Production hub hardware replaces the RPi4 prototype.
What ships
- Production hub hardware (FCC/CE-certifiable, box-ready)
- Room sensors: temperature, humidity, light, ambient noise
- Smart home automation via Matter over Thread
- Native HomeKit and Google Home compatibility
- Sleep and wake routine automation (lights, thermostat, bed)
- Oura Ring, Fitbit, and Google Fit integrations
- Passive sleep insights - "Your deepest sleep happens at 67°F"
- Sleep score and environment correlation
- Premium subscription tier launch
Platform differentiators unlocked
- Multi-source correlation: wearable stages vs. bed position vs. room
- Snore detection via hub microphone
- Partner mode: dual-user split base control
- Weekly sleep digest with trend lines
- Monitoring, backup, and disaster recovery infrastructure

Automation and Scale
The platform stops asking and starts acting. Active automation adjusts the environment every night without prompting. Voice control closes the final hands-free loop. Sleep coaching programs add a high-value subscription layer. The Path B evaluation - opening the platform to third-party hardware brands - becomes viable once the data moat is established.
What ships
- Active environment automation - no nightly prompting
- Wake word detection with dedicated on-device chip
- Voice bed control and routine triggers
- Sleep coaching programs (multi-week, personalized)
- Long-term health trend analysis (1+ year)
Path B: open platform
- External REST API for third-party hardware brands
- Webhook system for partner device events
- Hardware partner certification program
- OEM white-label SDK with revenue share
- Partner analytics dashboard
